It sounds like it's out of time.

You may be 180 degrees off on the timing of the injector pump....make sure the engine is on the compression stroke...

I know because I made this mistake after a rebuild of my 240D...remove the pump, move the engine to the compression stroke and re-mount the pump...and have fun!
